45+ Organic Leads in 60 Days — With Zero Ad Spend
How a custom-built gym website generated more leads in two months than the old WordPress site did all year — without spending a dollar on ads.
This is Part 2. Read how we built the site in From WordPress to Next.js: Building a Custom Gym Site →
The Backstory
In June 2026, we launched a custom Next.js website for Camelback CrossFit in Scottsdale, AZ. The project replaced an aging WordPress site that was slow, hard to update, and doing almost nothing to bring in new members.
We built the new site with one goal beyond looking great: turn organic search traffic into free trial signups. Fast page loads, SEO-first architecture, mobile optimization, and prominent lead capture forms — all purpose-built for a local gym competing in a crowded market.
Two months later, the results are in. And they're better than either of us expected.
What the Old Site Was Doing
Before the rebuild, Camelback CrossFit's WordPress site was generating maybe 2-5 organic leads per month. The site loaded in 3-5 seconds, wasn't mobile-optimized, had no structured data for Google, and buried the lead capture form on a subpage most visitors never found.
Rob, the owner, had no visibility into where leads came from — no email notifications, no dashboard, nothing. If someone filled out the old contact form, he'd find it days later buried in a WordPress admin panel he rarely checked.
The old site's lead problems:
- Lead form buried on a secondary page
- No instant notification when someone submitted
- 3-5 second load times losing mobile visitors
- No SEO schema — Google didn't know it was a gym
- 2-5 leads per month — most from word of mouth, not the site
What We Built Different
This wasn't a redesign. It was a ground-up rebuild focused on converting search traffic into trial members. Here's what we changed:
Next.js with server rendering and Vercel's edge CDN. Google rewards fast sites with higher rankings, and visitors don't bounce.
JSON-LD structured data (LocalBusiness + ExerciseGym schema), dynamic sitemap, proper meta tags, and 301 redirects from every old WordPress URL.
Free trial signup forms placed prominently on the homepage, schedule page, and throughout the site. Every form sends an instant email notification to Rob so no lead goes cold.
Over 70% of local search traffic comes from mobile. The site was designed phone-first with tap-friendly CTAs and fast-loading images.
The Results: 60 Days In
The site went live in early June. Within two months, the numbers tell the story:
| Metric | WordPress (Before) | New Site (After) |
|---|---|---|
| Organic leads/month | 2-5 | 20+ |
| Lead source | Mostly word of mouth | Organic search form fills |
| Conversion rate | Unknown | 50% |
| Ad spend | $0 | $0 |
| Page load time | 3-5 seconds | Under 1 second |
| Lead response time | Days (manual check) | Instant email notification |
“This is the best lead flow I've seen in the history of owning this gym.”— Rob, Owner of Camelback CrossFit
The Revenue Impact
Let's do the math. With memberships at $150/month for individuals and $250/month for families, these aren't just leads — they're meaningful revenue.
That's $46K+ in potential annual recurring revenue from just the first two months of organic leads — and the numbers are still climbing. Every month, the site continues generating 20+ new leads with zero advertising cost.
Why Organic Beats Paid for Gyms
Most gyms spend $50-100+ per lead on Google and Meta ads. That's $1,000-2,000/month just to generate 20 leads — before you factor in agency fees or ad management costs.
Camelback CrossFit is getting the same volume for $0 in ad spend. The website is their best salesperson — working 24/7, ranking in Google, and converting visitors into trial members while Rob focuses on coaching.
The difference? Paid ads are renting attention. A properly built website is owning it. When you stop paying for ads, the leads stop. When you invest in a fast, SEO-optimized site, it compounds over time.
What's Next: Room to Grow
Here's the exciting part: the site is still early in its SEO lifecycle. Camelback CrossFit currently ranks on the first page for its branded search terms and is climbing for competitive non-branded queries like “CrossFit Scottsdale.”
As the domain builds authority — through consistent content (daily WOD pages are fresh content every day), strong user signals (fast load times, low bounce rates), and growing backlinks — we expect organic lead volume to continue climbing.
- Month 1-2: 20+ leads/month from organic search
- Month 3-6: Climbing rankings for non-branded queries as domain authority builds
- Month 6+: Compounding SEO value — daily WOD content acts as fresh pages Google indexes
